Case Study 01

From word-of-mouth
to full waitlist in 60 days

A home baker in Malappuram with genuine skill, zero marketing, and no system to turn interest into consistent orders. Here is exactly what changed — and how.

01
Phase 1 · Week 1–2
Establishing the digital presence
Before any growth strategy could begin, the foundation had to be correct. The Instagram profile was rebuilt from scratch — bio rewritten to communicate what she offered and to whom, highlights organised by product category, and a consistent visual identity applied to all posts. In parallel, WhatsApp Business was set up and configured with a product catalogue, automated greeting messages, away messages, and quick reply templates. This ensured that every enquiry received an immediate, professional response — even outside working hours.

02
Phase 2 · Week 3–5
Local discoverability — Google Maps & directories
With the social presence established, attention shifted to local search visibility. A Google Business Profile was created, fully optimised with accurate business information, product categories, high-quality photos, and a keyword-rich business description targeting searches like "home baker Malappuram" and "custom cake near me." The same approach was applied to JustDial and relevant bakery listing platforms. Within three weeks, the profile began appearing in local search results. By the end of week five, it had reached position #1 in Google Maps for the target keyword.

03
Phase 3 · Week 5–8
Retention, community & offer strategy
The third phase focused on converting one-time buyers into repeat customers and building a community that generated organic word-of-mouth at scale. A WhatsApp broadcast community was created and populated with existing customers, enquiries, and new followers. Intermittent community messages were sent featuring new flavours, limited-time offers, and occasion-based promotions — timed to buying intent triggers such as birthdays, Eid, and Onam. Customer communication frameworks were also introduced: scripted conversation flows for handling enquiries, building rapport, upselling, and generating referrals. These tactics compounded over time — by week eight, weekend orders required a waitlist.

"I used to rely on people I already knew for orders. After this, I have strangers finding me on Google and a waitlist every weekend. I had no idea any of this was possible for a home baker."

The Approach

What made this
strategy work

The results above were not accidental. Each phase was sequenced deliberately — foundation first, discoverability second, retention and compounding third.

Step 01
Foundation before growth
No ad spend, no follower campaigns, and no promotions were run until the profile was clean, the WhatsApp was automated, and the business looked professional. A weak foundation amplifies nothing. A strong one amplifies everything.
Profile audit Message systems Brand consistency
Step 02
Own the local search results
For a home baker, most customers are within 10–15 km. Local SEO — specifically Google Business Profile and bakery directories — puts the business directly in front of people actively searching for what she sells. Organic, permanent, and free.
Google Maps JustDial Local keywords
Step 03
Retention compounds revenue
Getting a new customer costs more than keeping an existing one. The WhatsApp community and intermittent offer messaging turned one-time buyers into regulars, and regulars into referrers. Retention was the driver of the revenue increase — not just new enquiries.
